Speakers often try to cover too much in a single lesson, but what if we paused to be more intentional with our words? Could a brief, focused training session have a greater impact than a lengthy one?

These questions inspired our team to develop a 10 x 10 training framework: ten-minute sessions delivered over ten weeks, each dedicated to a single topic within a thematic structure. By limiting our message to ten minutes and focusing on one idea per session, we aim to maintain audience attention while providing digestible content that can be easily transferred to daily work.

The Challenge: Great Content, Limited Time

At Virginia Tech, many of our training partners have received the same feedback from employees; the training itself is valuable, but the length and structure make it hard to complete. Competing deadlines, operational demands, and the pace of university work often mean that even motivated learners struggle to carve out time for extended modules or training requirements.

The challenge is universal. So how do we deliver high‑quality training without overwhelming employees or pulling them away from critical tasks?

Reflecting: What If Less Could Actually Be More?

Instructors and facilitators often fall into a familiar pattern by trying to cover too much content, talking too long, or trying to fit every detail into a single session. Learners notice this, and while the intent is good, the impact can be mixed. Our team began asking a simple question:

What if we were more intentional with our time?

Could a short, focused session create more impact than a lengthy one and easily fit itself into a learner’s workday?

This reflection became the foundation for our 10×10 framework: ten‑minute sessions delivered over ten weeks, each dedicated to a single, focused learning objective.

The Solution: Ten Sessions in Ten Minutes

To better align training with the realities of the modern workday, the Business Practices team piloted a new approach: a series of themed micro‑trainings, each consisting of ten subtopics delivered in ten minutes or less.

It was important to the team to deliver learning that fits into the natural rhythm of work while providing impactful information that could be applied in real time.

The 10×10 framework was designed using evidence‑based instructional strategies:

  • Cognitive load reduction through shorter, focused segments
  • Adult learning principles emphasizing relevance and immediate application
  • Microlearning design that encourages retention and repeat engagement

By embracing these strategies, the team was able to respond to employee feedback by creating short, targeted modules that fit better into busy schedules.

How the Program was Designed

We began designing the program by pinpointing themes that cover important but frequently neglected compliance issues. Once we determined these main themes, we broke them down into ten specific subcategories and found experts in each area to guide the learning process.

We increased engagement by alternating speakers while maintaining consistent presentation formatting. Templates were provided, content development meetings were held, and editing support was provided upon request.

Sessions were intentionally scheduled at the end of the hour so that if someone wrapped up a meeting a few minutes early, they could easily drop into the training.

On presentation day, we reminded everyone that the session was limited to 10 minutes. Using Zoom’s timer app, we set the ten-minute limit for the presenters and the audience. When time was up, the presenter closed the session with a thanks. If it ended early, we noted the early finish and encouraged participants to attend next week. Any questions or concerns received were passed to the presenter for follow-up.

Each session concluded with a proposed challenge, inviting learners to immediately apply what they had just been taught. We offered concise guidance, posed a meaningful challenge, and provided resources for everyone at the end of the session.

When We Simplify Learning, We Strengthen It

Although the pilot is ongoing, the team is experiencing higher enrollment, greater awareness of available training resources, and a broader audience.

Employees have shared that the shorter format makes training feel achievable even during their peak workload periods.

This pilot reaffirmed what we discovered in our initial reflection: when we simplify the learning experience, we amplify its impact. The 10×10 framework shows how intentionally focused design can reduce cognitive strain and increase engagement. By aligning with how adults naturally learn, the program helped employees absorb essential concepts without overwhelming their workload. The success of this framework highlights the value of rethinking traditional training and embracing approaches that fit the realities of today’s workplace.
